Complex IT transformation and outsourcing project in a regulated financial services environment. The project focused on realigning the existing IT operating model of a European subsidiary, with the objective of systematically transferring application management services to an external IT service provider while ensuring operational stability, governance and the long-term viability of IT operations. The project covered the full transition lifecycle, from decision preparation and governance setup to knowledge transfer, change of control and stabilisation of regular operations.
The starting point was shaped by structural challenges in IT operations: limited personnel scalability, increasing stabilisation needs, historically grown responsibilities and the need to align internal structures with a sustainable long-term operating model. Complexity was further increased by an international project environment, multiple organisational units involved, regulatory requirements in the banking sector and the need to clearly define functional, technical and organisational boundaries of responsibility.
I was responsible for project steering across key phases of the transition, from structuring project governance and managing operational implementation through to the handover into regular operations. My core responsibilities included stakeholder management between the parent company, subsidiary, external service provider and internal governance functions; preparation of management-relevant decision documents; reporting to senior management and committees; steering the structured knowledge transfer; and coordinating change-of-control and stabilisation activities. My legal background provided additional value, particularly in clarifying responsibility boundaries, governance questions, regulatory requirements and contractually relevant interfaces.
The project was implemented along clearly structured phases: project initiation and governance setup, establishment of delivery and communication structures, structured onboarding of the external service provider, multi-stage knowledge transfer with shadowing and reverse-shadowing elements, service documentation and readiness assessment, clarification of roles and responsibilities in the future operating model, production-close transition preparation, formal change of control and a subsequent stabilisation phase. Particular focus was placed on operational transparency, early risk identification, clear decision paths and securing a stable transition into regular operations.
The main project objectives were achieved: the transition of the defined IT services was successfully implemented, the external service provider was transferred into operational responsibility and the required governance and steering structures were established. Through structured preparation, multi-stage knowledge transfer and close support during the stabilisation phase, operational continuity was ensured. The project serves as a strong reference for steering complex IT transitions in regulated financial services environments.
